Proposal: GitOps-based sync across 3 homelab nodes

Each node runs its own Hermes agent as a Docker Compose service. Shared config, skills, and workflows are synced via a central Gitea repo using a cron-driven pull mechanism.

Key decisions

  • Shared data (skills, plans, scripts, config templates) → synced to all nodes via cron
  • Node-local data (kanban.db, cron jobs, secrets, model cache) → stays per-node
  • Sync mechanism → cron every 15 min, git pull from hermes-shared-config repo
  • Conflict resolution → last-pull-wins for skills, manual review for config

Architecture

  • Central Gitea repo hermes-shared-config on m1-mac-mini
  • Each node runs hermes-sync.sh via cron
  • Docker Compose mounts shared data read-only
